"We want to start digital transformation but we don't know where to begin." It's the question enterprise consulting hears most often. The answer can be wrong at two extremes: either "everything at once" or "we should buy system X first." The right answer is a process-focused, phased approach.
01. Step 1: Current-State Analysis
The first 2-3 weeks are on-site examination. Systems, processes, teams and data flows are mapped. If this step is skipped, every subsequent step is built on no foundation.
02. Step 2: Identifying Bottlenecks and Opportunities
The analysis report is gathered into two columns: bottlenecks (what urgently needs solving) and opportunities (whose transformation creates added value). Both are prioritized.
03. Step 3: Roadmap Document
A 12-24 month plan. Phases, durations, budget ranges and dependencies are specified. It's presented for management approval; implementation doesn't start until it's approved.
04. Step 4: Quick Wins
The first 3 months need a concrete, visible and motivating success. This is usually:
- Simple process automation
- Migrating a small system off Excel
- A first management dashboard with Power BI
If you don't give the "transformation is working" feeling early, the project loses momentum.
05. Step 5: Core System Change
Usually planned between 6-12 months: renewing a backbone system such as ERP, B2B or WMS. At this stage the consultant works shoulder to shoulder with the team in the field.
06. Step 6: Data and Analytics
Once the systems settle in, the data layer comes into play: Power BI dashboards, AI-supported decision support, and as things progress, the analytics investment grows.
07. Step 7: Handover and Continuous Improvement
The consultant doesn't deliver the project and disappear. A permanent continuous-improvement model is adopted: monthly reviews, improvements and evaluation of new opportunities.
